Part 4: Dr. Doc Delivers (and Reflects)

The project wrapped on time, delivering a working, repeatable POC—and a crystal-clear set of lessons learned.

What We Delivered:

– Agent updated 3 Draw.io diagrams based on source code changes

– POC showed integration of embedding, vector search, and PR triggers

– Internal templates for decision logs, infrastructure, and project documentation

– Confluence playbook created for future internal AI projects

Results by the Numbers:

– Learn & propagate AI tools: B+ (High conceptual gain, limited Rivet value)

– Client implementation templates: C- (Workarounds > frameworks)

– Internal project templates: A (Clean, reusable, well-documented)

– Deliver business value: C (Prototype worked, but not turnkey)

Retrospective Lessons:

– Tool choice matters — Rivet cost us agility due to plugin gaps and versioning friction

– Prompt engineering is a real skill — structured prompts + test harness = better outputs

– Draw.io is barely structured data — future versions should consider formats like Mermaid or JSON-based graphs

– Testing against forks ≠ real production — repo access limitations reduced validation scope

Next Steps:

– Formalize a standard AI stack (likely Azure AI Foundry or AWS Bedrock)

– Re-run similar projects quarterly using the internal framework

– Reevaluate orchestration tools for each new project (don’t reuse just because)

From day one, the team aligned around the “human-in-the-loop” model. Dr. Doc wouldn’t operate autonomously. It would assist, with engineers keeping final approval.
